The Challenge
An indie gaming studio wanted to release a real-time multiplayer battle-arena game on Android. They had a prototype but no infrastructure, no publishing experience, and a tight 5-month runway before they needed to demonstrate traction to investors.
The game needed sub-100ms server latency globally, matchmaking for up to 50,000 concurrent players, and a smooth launch on Google Play with a Day-1 stable experience.
Our Approach
- Rebuilt the Unity netcode layer using authoritative server model and Kotlin-based game server with WebSocket connections
- Designed GCP-based game server fleet with auto-scaling Kubernetes node pools per region (US, EU, SEA)
- Implemented skill-based matchmaking (ELO system) with <5 second queue times under full load
- Built a CI/CD pipeline from Unity Cloud Build → internal testing → staged Play Store rollout
- Managed full Google Play publishing: store listing, screenshots, feature graphic, content rating, and launch-day monitoring
